## What does a referral really cost? (Calculator)

Short answer

More than it looks. 10 hours a week of founder time at $300 an hour over 48 weeks is $144,000 a year. Add a BD person or AE helping with referrals (about $156,000 fully loaded, an assumption) and it’s $300,000. Across 5 referral deals, that’s $60,000 per sale, or $28,800 for founder time alone. Paid acquisition is about $3,400 in ad spend per client at an assumed 25% close rate.

## Referral cost calculator

Put in your own numbers to see what referral selling costs you a year, what each referral sale costs, and the ad spend per new client from paid acquisition.

The defaults are the numbers from my SCALE whiteboard. Change any of them and the results update as you type. Set the BD or AE line to 0 if nobody helps you with referrals.

Note 1

The paid number is ad spend only. Fees and the founder’s time on the sales calls come on top, so compare it with care.

## How the referral cost math works

Referral cost is founder time (hours a week × weeks a year × what an hour of yours is worth) plus any BD or AE salary, divided by the referral deals it brings in.

Count everything it takes to keep referrals coming: the coffees, the follow-ups, the networking events, the flights to San Francisco or New York. For most founders it’s about 10 hours a week. Value that time at $300 an hour at least, because it’s the most expensive time in the company.

Most founders at $2M to $20M also have someone helping: a BD person or an AE who works the network with them. At about $156,000 a year fully loaded (our assumption), the total comes to $300,000. If that brings in 5 deals, each one costs $60,000.

If you sell million-dollar deals, that’s fine. Keep doing it. At a $35k contract, it’s an expensive way to win clients, and you can’t turn it up.

## Referral cost vs paid acquisition

At the defaults, a referral sale costs $60,000, while paid acquisition costs about $2,800 to $4,200 in ad spend per new client at an assumed 20 to 30% close rate.

The paid side comes from the dev-shop and software funnels we run (including our own): about $850 in ad spend per held sales call. If 1 in 4 held calls closes, a client takes 4 held calls, or $3,400. If only 10% close, it takes 10 held calls, about $8,500.

Then hold both against what a client is worth. A $35k contract at a 40% gross margin leaves $14,000 of gross profit to pay for winning the client. Everything it takes comes out of that, fees included. That’s the honest test for any channel, referrals too.

| Line | Referral selling | Paid acquisition |
|---|---|---|
| What you pay with | Founder time plus BD or AE salary | Ad spend plus fees |
| Cost per new client | $60,000 ($28,800 founder time only) | $2,800 to $4,200 ad spend (20 to 30% close, assumed) |
| Can you turn it up? | No. Someone else decides to mention you. | Yes. You set the budget. |
| Who works the leads | The founder | SDRs call every new lead within 5 minutes |
| Left out of the number | Delivery time lost to selling | Fees, and your time on the sales calls |

- “We are very much a word of mouth business. In fact, the founder thinks that’s the best way to get business is word of mouth and through a network.”
- “We’ve been doing it completely through word of mouth, referrals and such. And we’re ready to take this a little forward.”

Note 2

Never compare ad spend to contract revenue as if revenue were profit. Compare the cost of winning a client to the gross profit that client brings.

## Keep referrals, add a second pipeline

Keep your referrals. Add a second pipeline you can turn up, and give it 120 days to prove itself against the referral cost above.

This is the C in SCALE: cost every channel. Most founders have never priced referrals, so ads look expensive next to a number they assume is zero. Once both sides have a price, the choice gets easier. When to start is the next question, covered in [should you wait until next quarter](https://rapidproductgrowth.com/guides/cost-of-waiting/).

What founders believe

- Referrals are free.
- Ads are too expensive for what we sell.
- Paid leads never close.
- Our reputation is our marketing.

What the math shows

- Referrals cost founder time and BD salary: $60,000 per sale at the defaults.
- At a $35k+ contract, about $2,800 to $4,200 of ad spend per client sits against $14,000 of gross profit (close rate assumed).
- Bad leads come from weak offers and no filter. Qualifying questions screen them before they book.
- Reputation grows with your network, not with your revenue target.

Note 3

Under $35k a year per contract, paid acquisition rarely pays back. If that’s you, we’ll say so on the first call.

## Typical numbers

$60,000

Per referral sale

Founder time plus an assumed BD or AE, ÷ 5 deals.

$28,800

Per sale, founder time only

$144,000 a year ÷ 5 deals.

About $850

Ad spend per held call

Typically $780 to $1,020.

$14,000

Gross profit per client

At a $35k contract and 40% margin.

## Common questions

**Isn’t referral business free?**

No. Referral business is paid for in founder time and often a BD or AE salary. At 10 hours a week, $300 an hour and 48 weeks, founder time alone is $144,000 a year. Add an assumed $156,000 BD or AE and 5 deals a year, and each referral sale costs $60,000.

**Why value founder time at $300 an hour?**

Because the founder’s hour is the most expensive hour in a $2M to $20M firm. It’s the hour that could go into a key client, a hire or the next big deal. $300 is a floor, not a ceiling. Put your own number into the calculator.

**Why does the paid acquisition number leave out fees?**

Because fees vary by scope, and ad spend per held call is the number we can show from data: about $850 in the dev-shop and software funnels we run. Fees, ad spend and sales time all come out of the same gross profit per client, $14,000 at a $35k contract and 40% margin.

**What close rate should I put into the referral cost calculator?**

Your own close rate on held sales calls with buyers who didn’t know you before. If you don’t know it, use 20 to 30% as an assumption, not a promise. At 10%, a client takes about 10 held calls, roughly $8,500 in ad spend.

**Should we stop doing referrals?**

No. Referrals are a great bonus. The problem is relying on them alone, because they grow with your network, not with your revenue target, and nobody can turn them up. Keep them, and add a second pipeline you control.
